Work Environment
- The mission is part of a pilot project to replace the current suite (Jira, Confluence, Xray) with Planisware, Xwiki, and Squash TM solutions, and is in the deployment phase.
- This project has a dual critical dimension: methodological change management (target processes differ from source tools) and technical migration of historical data.
- For management, the expectations are to deploy a pilot in production, and to support business units in launching their deployment, training, and onboarding phases...
- Define a service level agreement with clients during and after their migration
- Ensure service continuity: Enable teams to transition to new tools without disruption to their daily activities.
- Guarantee data recovery (Migration): Securely and integrally transfer critical history (tickets, documentation, test cases, and test assets).
- Support change: Train and guide users towards best practices for the new software suite.
- Optimize processes: Use this change to purge and clean data before migration.
- Project Scoping and Management (PM Capabilities)
- Governance and planning: Structure the project (steering committees, project committees), define the macro and detailed schedule, and track key milestones, in close collaboration with the Group project overseeing the migration of all group entities.
- Risk management: Identify, assess, and manage risks related to technical migration, user adoption, and security impacts.
- Budget management: Track expenses allocated to this migration project at TE&S
- Resource management: Coordinate various service stakeholders (tool administrators, technical experts, key user representatives).
- Reporting: Ensure clear and regular communication to management and stakeholders on project progress.
- Functional Design and Alignment
- Gap analysis: Map current usage (Jira/Confluence/Xray) and define their functional translation in the target solutions (Planisware/XWiki/Squash TM).
- Definition of target processes: Co-design new workflows and organizational models with business units, adapted to the specificities of Planisware and Squash TM. Consider the "local" tempo in Xwiki.
- Migration Strategy and Execution (Technical & Data)
- Data recovery strategy: Define what needs to be migrated (historical scope), archived, or cleaned (preliminary "purge" strategy).
- Technical coordination: Lead extraction (Jira API, Confluence exports, databases), transformation, and import (scripts, Squash/XWiki/Planisware connectors) workstreams.
- Validation (Migration Acceptance Testing): Implement migration testing protocols to ensure no data loss, integrity of links between tickets/tests, and adherence to access rights.
- Change Management and Deployment
- Communication plan: Inform users of key project steps, including different switchover scenarios, in close collaboration with Group project management.
- Training strategy: Design training paths and user support materials (tutorials, tool correspondence guides, etc.).
- Post-deployment support: Manage user assistance during the first weeks following the switchover to address issues and migration anomalies.
- Methodological and Tool Expertise
- In-depth knowledge of the Source ecosystem:
- In-depth knowledge of the Target ecosystem:
- Project Management Skills
- Leadership and facilitation: Ability to lead co-design workshops with diverse profiles (developers, testers, managers, business leaders).
- Analytical rigor: Structured mindset essential for mapping data flows and anticipating the impacts of tool changes.
- Pedagogy and diplomacy: Persuasive ability to manage resistance to change (Jira/Confluence users needing to adapt to a new logic of ergonomics and processes).
- Autonomy: Be autonomous, results-oriented, and responsible, keeping management informed through reporting, co-project meetings, steering committees, etc.
